When should we add server-side tracking?

After roughly 90 days of stable paid media, once the buying engine is hitting its POAS floor. Server-side recovers 8–22% of lost conversions, but it only matters once attribution drift is the ceiling — not before.

Is AEO worth adding before we hit profitability on paid?

No. AEO compounds over 6–12 months; if paid hasn't stabilised, organic effort gets misallocated. We sequence AEO after measurement is honest so we can attribute compounding gains correctly.

What does a Fractional CMO seat actually do?

Ties paid, organic, lifecycle and pricing into one roadmap. Best added after month 9 once unit economics are proven — otherwise the CMO is rebuilding the engine instead of steering it.

When does incrementality testing pay off?

Once spend is large enough that geo-holdouts and MMM have statistical signal — usually after month 12. We replace last-click stories with causal ones at that scale.

Can we skip a layer if budget is tight?

We don't recommend it. Skipping server-side means AEO data is dirty; skipping AEO means the CMO has no organic lever. The sequence exists because each layer multiplies the next.
